The stakes

Products were at risk of being removed from the Digital Shelf at key customers (retailers) without timely content delivery. Product detail page (PDP) production was reactive because no system connected it: 100+ undocumented steps across 10 teams, with requests living in Excel, Outlook, Slack, Teams, and SharePoint and each team stitching the process together its own way. Neither the content itself nor the people were the problem. Strong teams were producing content that performs. The system carrying the work had failed them. Delivery slipped without connected timelines, accuracy suffered without time for QA, and agency partners had no visibility into where their work stood.

The approach

I own Danone's digital capabilities roadmap, the plan for how the enterprise levels up how it works and shows up in digital. This system is one of its cornerstone builds.

Map the current process: Documented the 100+ steps between 10 cross-functional and external teams to complete the picture of how products moved from ideas to the Digital Shelf. This uncovered process redundancies, ownership gaps, and prioritized our needs to right-size our ways of working.

Design the new workflow: Translated the Miro documentation into project management ecosystems with Asana, turning 10 teams' who/what/when/where/why into one standardized how. Brand innovation, content production, retailer syndication, and project optimization were all centralized in a live Asana ecosystem. I led the design and build of 80+ necessary properties from task ownership and dependencies to due dates and deliverables, simplifying and automating along the way. 60+ partners across every function could finally see who/what/when/where/how for 250+ projects in one place.

Test & perfect before scaling: Piloted the system with cross-functional power users to ensure the system was usable, accurate, and proven helpful against real work before pushing live.

Roll out in phases: Strategic implementation with prioritized phasing, not a big-bang launch. Teams onboarded in a deliberate sequence so adoption never outran support. By the time one team adopted the process, the partners and deliverables they depend on were already there.

Champion the support system: Active support through live trainings, office hours, certifications, and easy request forms; passive support through training recordings, meeting decks, and a knowledge base built on our documentation throughout the build. Certified power users in each team own the system locally, so support scales without me.
